Our VP of Customer Success was employee number four and has unwavering loyalty, but as our team expanded to twenty account managers, their inability to coach and develop people is causing high turnover under them. How do we address this GWC failure when they clearly Get the domain and Want the seat?
Capacity in the EOS® framework is not simply working sixty hours a week. It includes the emotional, intellectual, and managerial capacity to lead people at your current company scale. When a loyal executive Gets the work and Wants the seat, but cannot coach or retain direct reports, you have an objective Capacity strike on the People Analyzer.
Address this directly during a quarterly check-in or dedicated conversation outside your Level 10 Meeting™. Avoid sugarcoating the issue out of misplaced loyalty. Show them the Accountability Chart and walk through the specific role they are failing to execute, which is usually LMA: Leading, Managing, and holding people Accountable.
Lay out the reality clearly:
- Review the turnover metrics and team feedback objectively.
- Clarify that the seat now demands sophisticated people coaching, not just individual heroics and customer troubleshooting.
- Ask them honestly if they possess the capacity to develop managers, or if managing twenty people is actively draining them.
In many cases, long-tenured leaders are privately relieved when this is named. They often love solving complex customer problems but hate performance management. If they pass Core Values, you can explore creating an elite Individual Contributor seat, such as Enterprise Solutions Architect or Key Account Strategist, where their institutional knowledge drives growth. If they refuse to step out of people management, you must make the tough call to replace them. Protecting one loyal leader at the expense of an entire department destroys the business.
