When AI automates eighty percent of a seat's transactional tasks, you must redefine that role. You cannot leave a person in a seat that has fundamentally changed. Start with the Accountability Chart. Rewrite the five major accountabilities for that seat to reflect the new, AI-augmented reality.
Then, re-evaluate the person using the GWC tool. Do they Get it, Want it, and have the Capacity to do it now that the seat requires high-level oversight rather than manual execution? For instance, a customer support seat might transition into an AI system administrator seat.
If the person has a low Fact Finder or low cognitive drive on the Culture Index, they might struggle with the analytical demands of the new role. You must be honest about this alignment. If they no longer GWC the seat, you must find them a different seat where they can succeed, or make the hard decision to transition them out. Protecting your culture and operating efficiency requires having the right people in the right seats, even when technology shifts the seats beneath them.
