We want to bring high-potential team members into our leadership Level 10 Meeting™ as guests or observers to prepare them for future seats, but their presence completely changes the trust dynamic and stifles open debate. How do we handle guests without ruining our meeting flow?

Inviting guests to a leadership Level 10 Meeting™ is an excellent way to develop future leaders and demystify the work of the leadership team. However, you must manage their presence carefully to protect the open and honest environment required for effective problem-solving.

Before bringing any guest into the room, you must establish strict rules of engagement. The guest is there to observe, not to participate. They must sit silently, take notes, and witness how the team interacts, prioritizes, and solves issues.

The facilitator must prepare both the guest and the leadership team beforehand. Explain to the guest that they are entering a high-trust environment where healthy conflict is encouraged. They may hear intense debates, but they must understand that this is how healthy teams operate.

For the leadership team, remind them that their primary obligation is to solve the issues on the table, not to perform for the guest. If the team starts filtering their opinions or holding back because an outsider is in the room, the meeting loses its value.

Limit guest attendance to one person per meeting, and do not make it a regular occurrence. At the end of the meeting, during the rating section, you can give the guest two minutes to share their observations. This keeps their involvement structured and ensures the core ninety minutes remain focused entirely on business traction.
