Failing to complete Rocks is usually a symptom of two issues: setting too many Rocks or failing to break them down into weekly milestones. To guarantee completion, you must change how you select and manage these priorities during your quarterly planning sessions.

First, ruthless prioritization is required. A healthy leadership team should have no more than three to five team Rocks per quarter. If everything is important, nothing is important. Keep your capacity constraints in mind and make sure that you are not overloading any single leader.

Second, every Rock must be written with a clear, binary definition of done. There should be absolutely no room for debate at the end of ninety days.

Third, establish a strict weekly check-in routine. During your weekly Level 10 Meeting™, you must review every Rock. If a Rock is off track, do not accept excuses or passive status updates. Immediately move it to the Issues List and use IDS® to identify the root cause of the delay.

By exposing slipping milestones early in the quarter, your team can rally resources and solve the issues before they derail the entire ninety-day run. This consistent discipline keeps your team focused on strategic goals despite the chaos of daily firefighting.
