Our leadership team handles daily execution well, but none of our executives are grooming their direct reports to step up. How do we force our leadership team to build a second tier of managers so the business is not fragile?

If your executives are the only people who know how to solve problems, your business is built on single points of failure. A leadership team that does not groom second-tier leadership creates an organizational bottleneck that destroys business value and makes an eventual clean exit nearly impossible. Buyers do not pay premiums for companies where five irreplaceable executives hold all operational knowledge.

To fix this, make developing people a non-negotiable measurable on the Accountability Chart. Every executive seat must explicitly include LMA (Leading, Managing, and creating Accountability) as one of its five core roles. If an executive hits every financial target but their department descends into chaos whenever they take a vacation, they are failing their seat.

Take these three concrete steps:

- Establish Tier 2 Level 10 Meetings. Require each leadership team member to cascade the Level 10 Meeting structure down to their direct reports. This forces mid-level managers to run their own Scorecards, track departmental Rocks, and practice IDS weekly.
- Assign delegation Rocks. Give your executives specific quarterly Rocks centered on cross-training and process documentation. If your Head of Operations hoards key technical approvals, their Rock should be documenting that workflow and fully delegating approval authority to an assistant manager within ninety days.
- Implement quarterly People Analyzer assessments. Have your executives review their frontline supervisors quarterly to ensure their bench possesses the right core values and GWC for future seats.

When developing managers becomes a tracked expectation tied to leadership performance, your executives stop treating training as an afterthought and start building a resilient organization that scales without them.
