I want to transition my business to a management buyout in three years, but my leadership team isn't yet operating at a high strategic level. How do we use our quarterly EOS sessions to groom them to take over?
If you want your leadership team to buy you out, you must stop treating them like employees and start treating them like partners. Your quarterly EOS® sessions are the ultimate proving ground for this transition. Right now, you are likely dominating the room, making all the final decisions, and rescuing the team when things go wrong. To groom them for ownership, you must systematically step back and let them carry the weight of the business.
Start by shifting your role during your quarterly pulsing sessions. Instead of leading the discussion or proposing the solutions to every issue during IDS®, force your leadership team to step up. When an issue is raised, wait to speak. Let them debate the solutions, weigh the financial impacts, and assign the quarterly Rocks. Your job as the Visionary is to guide the alignment with your V/TO®, not to solve the problems yourself.
Next, hold them strictly accountable to their numbers and their Rocks. If a team member consistently misses their goals, do not step in to fix it. Let the peer pressure of the Level 10 Meeting™ and the quarterly review process do the work. They need to experience the reality of owning a seat on the Accountability Chart, which means carrying both the authority and the consequences of their performance.
By using your Professional EOS Implementer® to facilitate these sessions, you create a neutral environment where your team can practice strategic decision-making. Over the course of a few quarters, you will see who has the capacity and the desire to lead the company, giving you the confidence to execute a clean exit.
