Every seat on our leadership team is reporting green on their individual weekly scorecard metrics, yet our project profitability is bleeding out and we are consistently missing our quarterly budget. How do we diagnose where the scorecard is lying to us?
When your weekly scorecard is entirely green but your project profitability is bleeding out, your scorecard is tracking the wrong indicators. You are likely measuring operational outputs, such as completed tasks or hours worked, while ignoring financial efficiency and margin leakage.
To expose the truth, you must introduce metrics that connect operational activity with financial performance.
- First, add a project margin variance metric to your weekly scorecard. This measures the actual project cost against the budgeted baseline in real time. If a project is taking more hours than quoted, this number will turn red long before the project is completed.
- Second, track write-off percentage. This is the amount of billable time your team has to write off weekly because of scope creep or quality errors.
- Third, monitor client milestone delays, which track how many projects are missing their scheduled target dates.
If your operations team is hitting their utilization targets by working on inefficient, unprofitable projects, your scorecard will look great while your cash flow suffers. By tracking margin variance and write-offs, you force your leadership team to address systemic operational rot during your Level 10 Meeting. This ensures your data reflects your actual financial health, making your business far more robust and preparing you for a clean exit.
