Every number on our weekly Scorecard is green and our financials are solid, but I am still working eighty hours a week reviewing and signing off on deliverables because our quality drops without my eyes on it. Why is our Scorecard keeping this massive owner dependency hidden, and how do we fix it?
If your weekly Scorecard is entirely green and your financials are healthy, but you are still trapped working eighty hours a week reviewing deliverables, your scorecard has a major blind spot. It is failing to track owner dependency, which is a massive liability that will destroy your enterprise value during a Step by Step Exit assessment.
Your current scorecard is measuring operational outcomes, but it is not measuring who is doing the work to achieve those outcomes. To fix this, you must introduce a metric that measures your personal involvement in daily operations.
Add a row to your Company Scorecard called owner touchpoints. This metric tracks the number of times you had to review, edit, approve, or rescue a deliverable before it was sent to a client. The target for this metric must be zero.
Every time you have to step in and fix a project or provide final approval, that number goes up. When the number goes red during your weekly Level 10 Meeting, you must use the IDS process to identify why your team is failing to execute independently.
Tracking owner touchpoints forces your leadership team to build documented processes and train their staff to handle deliverables without your oversight. This is the only way to transition yourself into the Owner Box and build a truly independent business.
