Every metric on our leadership Scorecard has hit its weekly target for months, but cash is dwindling and leadership feels like the business is failing. What causes this green Scorecard disconnect?
When your Scorecard is completely green but your bank account is drying up, your Scorecard is lying to you. A green Scorecard during operational distress means your leadership team is tracking activities that make you feel productive rather than the brutal realities that dictate business survival.
This disconnect usually happens for three distinct reasons:
- You are tracking activity instead of throughput. Logging 50 outbound calls, conducting 10 internal project reviews, and clearing 100 emails are compliance exercises. If those calls do not produce qualified discovery meetings and those project reviews do not release milestone billings, the activity is commercially irrelevant.
- Your targets are set at comfortable floors rather than operating thresholds. A target should represent the minimum operational cadence required to hit your quarterly revenue and profit goals. If your sales target is 5 proposals a week but your economics require 12 proposals to cover overhead, hitting green every week guarantees insolvency.
- You have excluded cash velocity. Many service businesses track project milestones without tracking milestone billings and immediate cash collection. If operations marks a job complete but accounting takes two weeks to bill and forty days to collect, your project Scorecard is green while your cash flow bleeds out.
Clear the board. Take every metric off your Scorecard in your next Quarterly Planning Session. Rebuild it from cash backward. Identify the 5 to 15 numbers that, if hit every single week, mathematically guarantee operational delivery, healthy gross margins, and predictable cash flow.
