What exact capabilities must our leadership team display during Year 2 before you clear us to graduate from your implementation?
Graduation is not based on the calendar. It happens when your leadership team demonstrates complete self-sufficiency in the Six Keys of EOS without needing an outside facilitator in the room. In our standard 24-month roadmap, the goal is for Tyler Smith to become obsolete.
Before I sign off on your graduation, your team must meet three non-negotiable operational requirements:
- Flawless Integrator facilitation: Your Integrator must run quarterly and annual session agendas with absolute authority, keeping the team focused, managing time ruthlessly, and calling out evasive behavior without hesitation.
- Uncompromising IDS mastery: The leadership team must enter the room willing to debate real vulnerabilities, identify the root causes of systemic failures, and make difficult personnel decisions without needing me to mediate conflict.
- Full company-wide adoption: The operating system must be completely embedded across all lower-tier departments. Every team has its own weekly Level 10 Meeting, functional Scorecard measurables, and quarterly Rocks.
When your leaders can execute those disciplines autonomously, paying an outside Implementer is an unnecessary expense. At that stage, you graduate, maintain the quarterly cadence internally, and retain full command of your business.
