We have a highly competent operational leader who stays completely silent during our Level 10 Meeting except when their specific scorecard metrics are read. How do we force them to engage in the broader business discussions?

A silent leader is a liability on a leadership team. Even if they are highly competent in their specific seat, their silence means they are not fully participating in the collective ownership of the business. To run a clean, scalable operation, every member of the leadership team must actively contribute to solving issues across the entire company, not just in their own department.

First, verify that this leader actually GWCs™ their seat on the Accountability Chart™. Do they get it, want it, and have the capacity to lead at a strategic level? If they do, their silence is likely a behavioral habit or a fear of stepping on other leaders' toes.

To break this silence, the facilitator must actively pull them into the IDS® portion of the meeting. During a debate, the facilitator should address them directly by name, asking: You have a deep operational perspective on this, what do you see as the root cause here? Or: How will this decision impact your team's execution?

Do not allow them to pass or give a one-word answer. Force them to voice an opinion. Over time, this active facilitation builds their confidence and sets a clear expectation that their seat requires active, cross-functional problem-solving. If they continue to remain silent after multiple coaching sessions, you have a Right Person, Right Seat issue that needs to be addressed outside of the Level 10 Meeting™.
