We are hiring a fractional VP of Sales to manage our internal sales team of three reps. How do we structure this reporting relationship on our Accountability Chart so the sales reps respect their authority?

Integrating a fractional leader on your Accountability Chart is highly effective, but it requires clear structural boundaries so your full-time team respects their leadership. If the lines of authority are blurry, your sales reps will bypass the fractional VP and go directly to the Integrator or Visionary for decisions.

To structure this correctly, place the fractional VP of Sales seat directly beneath the Integrator on your Accountability Chart. The three sales reps must report directly to this seat, not to anyone else. Even though the fractional leader is only working part-time, they own the absolute accountability for the sales department's metrics, Rocks, and team management.

Next, explicitly define the roles for this fractional seat. These roles must include managing the weekly sales Level 10 Meeting, tracking sales scorecard metrics, and coaching the reps.

The Integrator and Visionary must actively reinforce this reporting structure. If a sales rep approaches you with a pipeline issue or a request for a new tool, your only response must be to ask if they have discussed it with their VP of Sales.

Finally, make sure the fractional VP has the authority to make real decisions, such as setting quotas or adjusting sales territories. If they have to get approval for every minor detail, the sales reps will quickly realize where the real power lies and ignore them. Give them clear ownership of the seat, and your team will treat them with the respect the role demands.
