Transitioning from a fractional Integrator to a full-time Integrator is a critical step in scaling your business for an exit. However, many founders make the mistake of completely rewriting the seat roles or shifting reporting lines during this hire, which causes unnecessary confusion and chaos.
The golden rule of the Accountability Chart is that the seat remains the same, even when the name in the seat changes. The five core roles of your Integrator seat, such as driving execution, managing the leadership team, and running the Level 10 Meetings™, must remain completely unchanged.
To execute this transition smoothly, you must run a structured onboarding process. Your fractional Integrator should spend their final weeks mentoring the incoming full-time Integrator, walking them through the existing operating system, and handing over ongoing Rocks.
During this transition, the Visionary must actively support the new Integrator. You must publicly validate their authority to the leadership team and redirect any managers who try to bypass the new Integrator to speak with you directly. By keeping the structure of the seat consistent and managing the handover professionally, you demonstrate to your team and potential buyers that your business operates on a robust system rather than relying on specific individuals.
