We are growing quickly but cannot yet afford full-time executive salaries, so we rely on fractional leaders. How do we structure our Accountability Chart to integrate these fractional roles without muddying accountability and confusing our full-time staff?
The Accountability Chart does not care about employment status; it only cares about clarity and ownership. Whether a seat is filled by a full-time employee, a part-time worker, or a fractional executive, the rules of the chart remain the same. Every seat must have one owner, and that owner must be fully accountable for the five key roles defined for that seat. When you place a fractional leader in a seat, such as a fractional CFO, you must define their five roles with the same precision you would for a full-time executive. They must GWC™ the seat, and they must participate in your Level 10 Meetings™ and quarterly pulsing sessions. The key to making this work is ensuring that your full-time staff understands that the fractional executive has real authority over their defined seat. There can be no backchannels where employees bypass the fractional leader to get answers from you. By treating fractional leaders as equal owners of their seats on the Accountability Chart, you maintain organizational structure and ensure that execution does not suffer as you scale.
