We recently brought in a fractional Integrator to run our daily operations, but our leadership team keeps bypassing them and coming directly to me, the Visionary, for operational approvals because they know the Integrator is only part-time. How do we fix this reporting breakdown on our Accountability Chart?

This reporting breakdown occurs because your leadership team does not respect the authority of the Integrator seat on your Accountability Chart. If you bypass your fractional Integrator, you are teaching your team that the chart is a suggestion, not a reality, which destroys your operational discipline.

To fix this, you must establish a hard boundary. The next time a department head comes to you for an operational decision, you must refuse to answer. Send them directly to the fractional Integrator. Say, that is an operational decision; you need to align with our Integrator on that.

Ensure your fractional Integrator has the necessary authority to make binding operational decisions within their agreed-upon hours. Represent their seat clearly at the top of the Accountability Chart, directly below the Visionary.

Use your weekly same-page meetings to align with your Integrator. If you disagree with a decision they made, resolve it privately behind closed doors. Never override their authority in front of the team, as this completely undermines their seat and sends the team back to your door.
