We hired a fractional Integrator to lead our operational scale-up ahead of our exit, but our leadership team members are bypassing her and bringing issues directly to me because she is only in the office two days a week. How do we use the Accountability Chart to establish her authority as a part-time leader?

Bypassing your fractional Integrator completely defeats the purpose of hiring one and signals a lack of alignment on your leadership team. If your team is running to you for operational decisions, they are ignoring the Accountability Chart and undermining the structure.

First, check your own behavior. As the Visionary, you must stop answering their operational questions. Every time a team member brings you an issue that belongs to the Integrator, you must use our EOS tools and say, have you run this by our Integrator?

Second, look at the Accountability Chart to ensure the roles for the fractional Integrator are crystal clear. Even though she is part-time, she must own the Lead, Manage, and Accountability role for her direct reports.

Define her communication rhythm on the chart. She must run the weekly Level 10 Meeting and own the scorecard metrics during her days on-site.

Finally, clarify with your team that her authority is absolute when she is working, regardless of her hours. If the team continues to bypass her, it is a GWC issue with those team members. They are failing to respect the structure, and you must address this in your next quarterly review.
