We want to bring in a fractional Chief Marketing Officer to help us scale before our exit, but our leadership team is concerned about how to represent a part-time external contractor on our Accountability Chart. Does a fractional executive get a seat on the leadership team, and how do we ensure they have true accountability?

A fractional executive absolutely belongs on your Accountability Chart if they are leading a department. Accountability does not care about payroll status or hours worked per week. If someone is responsible for your marketing strategy and results, their name goes in the VP of Marketing seat.

However, you must establish clear boundaries. A fractional CMO cannot simply act as an external consultant who delivers reports and leaves. They must own the seat. This means they are accountable for the five major roles defined on your chart, they must own their department's Rocks, and they must attend your weekly leadership team Level 10 Meetings.

To make this work, your fractional leader must have the authority to manage the people and resources within their department. If they do not have the capacity or the time to manage internal team members, you may need a hybrid structure where a full-time coordinator reports to them.
