A fractional executive must be treated exactly like a full-time executive on your Accountability Chart. Even though they are only working ten hours a week, they own the seat, they own the five core roles, and they are fully accountable for the outcomes. Put their name in the CMO seat on your chart. Your full-time marketing managers must report directly to this seat. To make this structure work, you must establish clear, hyper-efficient communication lines to prevent bottlenecks. The fractional CMO must lead, manage, and hold accountable the full-time team members, which means they must facilitate the weekly Level 10 Meeting™ for the marketing department. They must also own the marketing metrics on the leadership team Scorecard and be accountable for delivering quarterly Rocks. If your full-time team is confused about reporting to someone who is only there part-time, it is usually because the fractional leader is not truly managing the seat or is acting as an advisor rather than an owner. By putting their name in the seat and granting them the authority to lead, you maintain a clean reporting structure, protect your Integrator's time, and ensure your marketing team has the strategic direction needed to drive leads.
