We are preparing for a clean exit and need high-level strategic financial leadership, but we cannot afford a full-time CFO right now. We want to hire a fractional CFO to sit in our finance seat. How do we represent a fractional contractor on our Accountability Chart without sacrificing true accountability?

You can absolutely put a fractional CFO or any other specialized contractor in a leadership seat on your Accountability Chart. In the EOS® framework, the chart represents the functions and roles required to run the business, regardless of whether those seats are filled by full-time employees, part-time staff, or fractional consultants. The rules of accountability remain exactly the same. First, design the finance seat based entirely on your company needs for a clean exit. This should include roles like cash flow management, financial forecasting, and preparing clean books for buyer due diligence. Once the roles are defined, you must ensure your fractional CFO candidate fully GWCs the seat. They must get your business model, truly want the accountability, and have the physical and emotional capacity to deliver within their contracted hours. On your Accountability Chart, simply write the fractional CFO name in the seat, just as you would with any full-time employee. They are fully accountable for the roles and metrics of that seat. They must attend your weekly Level 10 Meeting™, report on their metrics, and own their quarterly Rocks. Do not treat them as a vendor who operates outside your management system. If they are in the seat, they must operate within your EOS® model. This structure gives your business the high-level expertise needed to maximize valuation while keeping your management system unified and highly accountable.
