I am planning to exit my business in two years and want to step back into a pure Chairman seat. How do we structure our Accountability Chart to transition my remaining Visionary responsibilities without leaving a leadership vacuum?
Transitioning from an active Visionary to a pure Chairman is a critical step in maximizing your company's value before an exit. However, you cannot simply walk away: you must systematically extract yourself from the daily operational flow while ensuring your leadership team has the structure to succeed.
First, review your Accountability Chart and separate your Visionary responsibilities from any operational tasks you still perform. If you are acting as both the Visionary and a functional department head, you must hire or promote someone to fill that functional seat. This leaves you operating solely in your strategic Visionary capacity.
Second, elevate your Integrator to run the day-to-day business. Your Integrator must have the authority to manage the leadership team and execute the vision without constantly seeking your approval. This shift requires a high degree of trust and clear operational boundaries, which you build through regular, disciplined Same Page Meetings.
Third, establish objective yardsticks to monitor the health of the business from your new Chairman seat. Rely on your weekly Scorecard and quarterly V/TO® alignment to oversee the company's progress without getting pulled back into operational details. By structuring your Accountability Chart this way, you prove to prospective buyers that the business can thrive and grow without your daily involvement.
