I am the founder and currently occupy four seats on our Accountability Chart: Visionary, Finance, Operations, and Product. I am clearly the bottleneck, so how do I systematically transition out of these seats without disrupting the business?

Sitting in four seats is common in early-stage growth, but staying in them guarantees stagnation. When you hold multiple seats, you cannot execute any of them at a world-class level. You switch contexts constantly, leaving your leadership team waiting on your approvals while daily operations stall.

Begin by defining each seat completely detached from yourself. Write out the five core roles for Visionary, Finance, Operations, and Product. Once the requirements are clear, evaluate which seat consumes the most of your daily energy while offering the lowest strategic return. Typically, Operations or Finance should be the first seats you vacate.

Do not try to vacate all three operational seats simultaneously. Choose one seat to transition first. Decide whether you have internal talent ready to elevate through GWC, or if you need an external hire or fractional resource. Once you fill the seat, step back completely. Hand over the seat scorecard metrics, transfer the Rocks, and inspect performance through your weekly Level 10 Meeting rather than informal check-ins.

Repeat this sequence seat by seat. By shedding operational seats systematically, you remove yourself as the operational constraint and create a self-sustaining leadership tier that increases company value.
