I am the founder and sole owner, and right now my name is in four different major seats on our Accountability Chart: Visionary, Integrator, Sales, and Operations. I am completely overwhelmed, dropping balls daily, and do not know how to start untangling myself. How do I systematically exit these seats without causing our day-to-day operations to collapse?

To exit those seats without causing a collapse, you must first recognize that wearing multiple hats is normal for a founder, but keeping your name in those boxes permanently will cap your company's growth. Stop trying to vacate all four seats at once. Start by using your Accountability Chart to clarify the exact roles, responsibilities, and reporting relationships for each of those seats as if four different people held them today. Treat each seat as a separate, distinct entity on your chart.

Once the seats are defined, your first move is to identify which seat is draining you the most or where you are causing the biggest bottleneck. Typically, founders should delegate the operational or technical seats first, such as Sales or Operations, before handing over the Integrator seat. To do this, focus on building the capacity of your existing team or hire external talent specifically to fill one seat at a time.
