I am a founder currently holding four seats on our Accountability Chart while we bootstrap our growth. During our weekly Level 10 Meeting, how do I report on Scorecards and resolve Issues without dominating the agenda or having conversations with myself?
Holding multiple seats is normal during early growth, but bringing your founder ego into every seat during a Level 10 Meeting will stifle your leadership team. You must practice strict compartmentalization.
During the meeting, mentally switch roles based on the seat you are addressing. When reporting on the Scorecard, do not rationalize a missed metric by citing priorities in another department. If your Finance metric is off track, report it as off track without offering Visionary excuses. Hold yourself to the identical standard of performance you demand from everyone else.
During the IDS portion of the meeting, do not speak first. Because you hold multiple seats, your team already defaults to your opinion. If you solve every problem immediately, you train your leaders to be passive spectators. Before speaking, state which seat you are representing. If the topic involves service delivery, speak strictly as the Operations lead rather than the owner holding company equity.
Holding four seats is a bottleneck you must actively eliminate, not a status symbol. Define the five roles for each of your seats, determine which one drains your energy while offering low leverage, and make delegating that seat your primary quarterly Rock.
