I am the founder and currently hold four seats on our Accountability Chart: Visionary, Integrator, Research and Development, and Key Account Management. My team says every critical decision stalls on my desk. How do I systematically prioritize and delegate these seats to break the bottleneck?

Holding four seats is not a badge of honor. It is an operational bottleneck that starves your leadership team of initiative and caps enterprise value. When the founder owns four major functions, the business is paralyzed because every decision waits for your approval.

To eliminate the bottleneck, you must follow a disciplined delegation sequence. Do not try to vacate all three operational seats at once, or execution will collapse.

First, audit your time and energy across all four seats. Document the five core roles for each seat on your Accountability Chart. Separate high-leverage strategic thinking from transactional execution.

Second, resign from the Key Account Management seat first. Founder-led account management is a major key-person risk during buyer due diligence. Systematize the account relationships, introduce your account managers as the primary contacts, and step back into an advisory role.

Third, address the Integrator seat. If you are naturally a Visionary, sitting in the Integrator seat produces whiplash. You launch new initiatives faster than the business can execute them. Elevate a strong internal manager who exhibits high GWC (Gets it, Wants it, has the Capacity to do it) or recruit an external Integrator to run day-to-day operations.

Fourth, hand off Research and Development once your Integrator is running the Level 10 Meeting and managing the leadership team.

Your ultimate goal is to sit only in the Visionary seat. In that seat, your job is big relationships, culture, and high-level ideas, while your Integrator holds the team accountable for quarterly Rocks and scorecard numbers. Breaking your own bottlenecks requires letting go of the vine.
