I am the founder and Visionary, but because we cannot afford to hire an external leader yet, I am also sitting in the Integrator seat. I am completely burned out and miserable managing daily operations, and my leadership team is suffering from my lack of focus. How do we represent this on the Accountability Chart without causing panic?
Sitting in both the Visionary and Integrator seats is a common bottleneck for founders, but pretending you are doing a good job in both is dangerous. When you are miserable, your execution falters, and your team loses direction. The first step is to be completely honest with your leadership team during your next Level 10 Meeting™. Show them the Accountability Chart with your name in both boxes, and openly admit that while you are holding the Integrator seat for now, you do not GWC™ it. Next, you must define a clear path to vacate that seat. Look at your Accountability Chart and identify the key operational metrics on your Scorecard that must be met to fund an external Integrator hire. Turn this hiring process into a company Rock. If a full-time hire is financially out of reach, look for an interim or fractional Integrator to step in for ten to fifteen hours a week. This bridges the gap and provides operational discipline. In the meantime, delegate as many of your day-to-day Integrator roles as possible to your existing department heads. Empower them to make decisions within their seats so you can step back. By documenting your plan on the chart, you build trust and show your team that relief is on the way.
