If your Level 10 Meeting™ feels like a history lesson, you are using the tool wrong. A retrospective meeting tells you where you have been, but it does nothing to help you navigate where you are going. Your weekly pulse must be a forward-looking radar system.
To make this shift, start with your Scorecard. Your Scorecard metrics must be leading indicators, not lagging indicators. If you are tracking trailing revenue or historical profit, you are looking in the rearview mirror. Instead, track leading numbers like outbound calls made, proposals sent, or project milestones achieved this week. These numbers predict future performance and flag issues before they impact your P&L.
Next, change how you review Rocks and To-Dos. During the Rock review, do not just ask if a Rock is on track. Ask, 'Are there any obstacles or dependencies that will put this Rock off track in the next thirty days?' If yes, that obstacle immediately becomes an issue on the list.
