We are hitting the ceiling at fifteen million in revenue, but every time we draw our future Accountability Chart, we catch ourselves preserving our existing department heads titles and comfort zones rather than drawing what the twenty-five-million-dollar company actually needs. What is the tactical process to force structure before people when emotional attachment is high?
The most common trap for a fifteen-million-dollar leadership team is designing seats to accommodate the personalities, limitations, and egos currently sitting around the table. That guarantees you will hit the ceiling.
To enforce structure before people, use a clean-sheet exercise during a dedicated quarterly or annual session. The Integrator must establish a firm rule: all existing titles, personalities, and current org charts are wiped off the board. You are not reorganizing your staff; you are designing the operational machine required to run a twenty-five-million-dollar business.
Start with the basic EOS structure: Visionary, Integrator, Sales and Marketing, Operations, and Finance. Ask: what are the major functions needed to deliver twice our current volume profitably and seamlessly? Build out the seats below the leadership tier. Define no more than five core roles for each seat.
Only after the entire chart is agreed upon by the leadership team do you turn to people. Take the names of every current employee and run them through the People Analyzer and GWC. You will inevitably discover that some long-tenured leaders do not have the capacity for the expanded seat at twenty-five million.
Accept that reality without judgment. Having a Right Person, Wrong Seat issue does not mean the person is bad; it means the company outgrew the old structure. You now have two options: coach them into the seat if time permits, or recruit above them and transition them to a subordinate seat where they can thrive. Never bend the chart to spare a feeling.
