I want to transition away from daily operations so I can focus on scaling our business through strategic acquisitions, but my leadership team still contacts me for approval on minor issues. How do I force them to take full ownership of their seats?
Your leadership team is relying on you because you have trained them to do so. To break this dependency cycle, you must fully commit to your Accountability Chart and empower your Integrator to run the day-to-day business. Every time a leader comes to you with a minor operational question, you must refuse to answer it. Instead, ask them a simple question: Whose seat does this fall under on our Accountability Chart? If it falls under theirs or the Integrator's, direct them to solve it during their weekly Level 10 Meeting or their Same Page Meeting. Next, ensure that your roles are clearly defined. As the Visionary, your job is big-picture strategy, culture, and major relationships, not daily execution. The Integrator is responsible for harmonizing the leadership team and driving execution. When you step into operational details, you bypass your Integrator and undermine their authority, which confuses the team and keeps them running to you for safety. Let go of the vine. Trust your team to make decisions, and accept that they might do things differently than you would. Use your quarterly planning sessions to align on Rocks and key metrics, and then give your team the autonomy to hit those targets. Once they realize you will no longer rescue them from operational decisions, they will step up and take true ownership of their seats.
