Our department heads regularly hide major client complaints or employee resignations from the Headlines section, claiming they have it handled, only for the problem to blow up days later. How do we force bad news into Headlines so it gets logged properly?

Leaders hide bad news because they operate from fear, ego, or a misguided hero complex. They believe admitting an operational failure in front of their peers signals incompetence, or they convince themselves they can extinguish the fire quietly before anyone notices. When the fire inevitably spreads, the entire executive team is left scrambling to contain the damage.

Headlines exist specifically to create organizational awareness across functional boundaries. It is not an interrogation session; it is an informational broadcast.

To stop leaders from concealing bad news, establish explicit objective thresholds for what must be declared in Headlines:
- Any client representing more than five percent of revenue who expresses dissatisfaction or threatens churn.
- Any key employee who submits a resignation, gives notice, or initiates a formal grievance.
- Any vendor, regulatory, or technological failure that impacts cross-departmental delivery.

Reinforce that sharing bad news in Headlines is a sign of leadership strength, not weakness. When a leader announces a major client escalation, the Integrator asks one standard question: "Is this strictly informational, or do we need to drop it down to the Issues List?" If the department head has a confirmed plan in motion and needs no cross-functional support, it stays a headline. If the risk threatens other seats, it drops straight to the Issues List.

If a department head conceals an event that met the reporting criteria and it explodes mid-week, the Integrator must address it immediately. Treat the concealment as an accountability breach far more serious than the initial operational mistake. Transparency protects enterprise value; concealment destroys it.
