My leadership team claims they are fully aligned on using EOS, but I constantly find out they are secretly running their departments using their own custom tracking tools and processes, which is creating fragmentation. How do we force total executive alignment on running the entire company on one operating system?

When department heads run their teams on rogue systems, they are actively undermining your company's alignment and scalability. This fragmentation makes it impossible to prepare for a clean exit because potential buyers want to see a single, repeatable operating system across the entire business.

This issue belongs on the IDS® list of your weekly Level 10 Meeting™. You must address this as a leadership team. Frame the discussion not as a critique of their custom tools, but as a non-negotiable requirement for scaling the company.

Go back to your V/TO®. Re-establish commitment to running the business on EOS®. Explain that a single operating system is what creates a common language, clear accountability, and a predictable workflow. If a department head is using a separate system, they are choosing convenience over the enterprise value of the business.

Review your Accountability Chart. Every leader on the team must GWC™ their seat, which includes the accountability to manage their department using the company's agreed-upon tools. If they refuse to adopt the weekly Scorecard, the Rocks process, and the Level 10 Meeting™ structure for their teams, they are not a fit for their seat.

Give them a clear timeline to transition their departments fully onto EOS®. Support them with training and resources, but make it clear that running rogue operations is no longer an option.
