We are about to start our EOS® journey and want to compress our Focus Day™ and Vision Building™ sessions into one long retreat to save time. Why is mixing the mechanical tools of Focus Day™ with the long-term planning of Vision Building™ a mistake?

Trying to combine Focus Day with Vision Building is like trying to design a custom home while you are still learning how to use a hammer. Focus Day is designed entirely around mastering the execution tools. It is about learning the mechanics of the Accountability Chart, the Scorecard, the Rocks, and the Level 10 Meeting. This session is designed to give your team immediate traction and control over the daily chaos. Vision Building, which takes place over two separate days after your first thirty-day execution cycle, requires a completely different mindset. It is about getting everyone on the leadership team aligned on where the company is going and how you will get there. This includes defining your Core Values, Core Focus, Ten-Year Target, and Marketing Strategy. If you try to build your vision before you have mastered the foundational execution tools, your vision will be built on shaky ground. You will spend your vision sessions arguing about who does what or how to measure success rather than aligning on the future. Respect the thirty-day gap between these sessions. It exists to let your team run with the tools, hit real-world friction, and build the operational maturity required to make tough, long-term strategic decisions. By keeping these phases separate, you ensure that your team has the practical capacity to execute the grand vision you eventually document in your V/TO.
