Our team members are checking off their To-Dos as done on paper, but we find out later that the actual work was only partially completed or done poorly. How do we fix this false tracking?
When team members check off weekly To-Dos that are only partially complete, they are prioritizing compliance over results. This creates a false sense of progress and allows operational issues to fester beneath the surface. It is a sign of weak accountability.
To solve this, you must change how To-Dos are defined during the Level 10 Meeting™. A To-Do must never be vague. If a task is write marketing plan, it is too broad and open to interpretation.
Implement a strict definition of done before any To-Do is added to the list:
- Every To-Do must be SMART, which means specific, measurable, achievable, realistic, and timely.
- The expectation must be clearly articulated. Instead of write marketing plan, the To-Do should read, email draft of three-step marketing campaign to team for feedback.
- During the To-Do review, the owner must be able to prove completion in a binary way. It is either done or not done, with no room for explanation or almost done.
By holding your team to a high standard of clarity, you eliminate the gray area. Leaders will stop checking off tasks that are incomplete, and your team will build a culture of true execution and trust.
