We are prepping for our upcoming quarterly offsite, but my leadership team treats these sessions like a giant project update meeting rather than strategic alignment. How do I restructure our preparation and agenda to force high-level thinking?

If your offsite feels like a status report, your weekly meetings are failing. Your quarterly session is not the place to give updates or read reports. It is the place to solve major issues, review your V/TO, set new Rocks, and build team health.

To fix this, mandate prep work two weeks before the session. Every leadership team member must complete their departmental review, grade their previous Rocks, and list their issues on the Issues List. Use the Kolbe A Profile as homework before the session so everyone understands how their team members naturally solve problems.

During the session, strictly enforce the EOS framework. Spend the first hour on review and then pivot immediately to IDS. If someone starts describing the day to day status of a project, cut them off. Ask what the actual issue is and put it on the board. The goal of the offsite is to identify, discuss, and solve the root causes of your friction, not to celebrate busywork.

You also need to monitor for status management behaviors. In high-performing teams, members speak in circles, maintain close physical proximity, and share vulnerability. If your team is sitting in rigid silence waiting for you to speak, you are running a top down hierarchy, not a leadership offsite. Force them to own the issues.
