Our head of product design is an irreplaceable technical genius who fits our core values, but they are a disastrous manager who drives away direct reports and ignores administrative accountability. How do we fix their seat on the Accountability Chart without losing their brilliance?
This is the classic technical trap: placing your most brilliant functional expert into a seat that requires LMA (Leadership, Management, and Accountability). High technical skill does not equal leadership capacity. When you force a pure creator to manage people, you frustrate the genius and demoralize their subordinates.
The Accountability Chart must reflect the operational needs of the business, not accommodate individual status. A seat cannot have split accountability, and an executive who drives away talent lacks the Capacity to lead people.
The solution is restructuring the department to separate technical excellence from people management. Redefine the Accountability Chart by splitting the functions into two distinct seats:
- Create a strategic, technical leadership seat (such as Chief Architect or Head of Product Innovation) focused exclusively on visionary design, core technology, and technical roadmaps, with zero direct supervisory burdens.
- Establish an operational management seat (such as Product Operations Director) occupied by someone who Gets, Wants, and has the Capacity to handle hiring, LMA, processes, and project delivery.
Frame this restructuring to the technical expert as an elevation of their unique ability, not a demotion. You are liberating them from administrative work and personnel management so they can focus entirely on high-value innovation. If you refuse to make this separation out of fear of hurting their ego, your best frontline talent will continue quitting.
