Our company hits quarterly Rocks consistently, but we are completely drifting from our 3-Year Picture and 10-Year Target. How do we pivot our offsite agenda away from short-term execution and force the leadership team to confront strategic drift?

Hitting Rocks while missing long-term milestones is a classic sign of tactical efficiency masking strategic misalignment. Your leadership team has mastered quarterly execution, but nobody is checking the compass. To fix this at your next offsite, you must radically shift the agenda away from routine scorecards and department updates.

Dedicate the first half of your offsite entirely to the Vision component of the V/TO. Put your 10-Year Target, Target Market, and 3-Year Picture on the wall. Before discussing any new quarterly Rocks, conduct a hard gap analysis. Ask every leader: if our current trajectory continues for twenty-four months, does our operational reality actually match our 3-Year Picture?

Force the team to identify why the drift is happening using IDS (Identify, Discuss, Solve). Strategic drift usually stems from three operational traps:
- Taking on revenue outside your defined Target Market just to hit quarterly top-line numbers.
- Setting Rocks that solve urgent daily fires instead of building the foundational capabilities required for the 3-Year Picture.
- Lack of clear definition around your 3-Year Picture measurables, leaving executives to interpret strategic success differently.

Do not leave the offsite until the leadership team re-commits to the strategic vision or updates the V/TO to reflect reality. If a major strategic initiative is required to alter course, turn that initiative into the number one company Rock for the upcoming quarter and assign single-point accountability to one executive seat.
