It is completely normal for your first Scorecard to be messy. Many leadership teams stall their implementation because they try to design the perfect, automated scorecard right away. They get bogged down in software integrations and complex formulas instead of just getting numbers on the page.

The rule for the first ninety days is that an imperfect number tracked consistently is far better than no number at all. If you have to use an educated guess for a metric, do it. The discipline of looking at that guess every single week will eventually force your team to find a more accurate way to measure it.

To stop the debates during your Level 10 Meeting™, assign a single owner to every metric. That owner is responsible for defining how the number is calculated and ensuring it is populated before the meeting starts. If a calculation is debated, take it offline; do not let the metric debate derail your meeting. Over time, your definitions will sharpen, your data sources will clean up, and your Scorecard will naturally evolve into the predictive tool you need.
