Every year during our two-day annual planning offsite, we set ambitious financial targets, but we end up recycling the exact same core issues on our V/TO without solving them. How do we structure the offsite to break this cycle and force real strategic commitment?
Recycling issues year after year is a symptom of conflict avoidance disguised as strategic planning. When leadership teams gather for an annual offsite, they often focus on comfortable revenue numbers while dancing around the structural bottlenecks that keep the business stuck.
To break this cycle, you must overhaul how you enter the room. Do not start by discussing new revenue goals. Begin with a ruthless audit of the previous year. Review every goal from the Vision/Location Organizer, also known as the V/TO®, and identify why missed items failed. If an issue has lived on your long-term list for more than two quarters, it is not an issue; it is a toleration.
Force the team to use the Identify, Discuss, and Solve framework, or IDS®, on your foundational weaknesses before setting a single new Rock. Ask these three hard questions:
- What unspoken reality in this business are we all pretending does not exist?
- Which seat on our Accountability Chart is falling short of its core purpose?
- What broken process is quietly draining our gross margin?
When an issue surfaces, do not move to the next item until you assign a single owner, a clear binary measurable, and a hard deadline. If the leadership team cannot reach a consensus on the root cause, the Integrator must make the call. Strategic commitment does not come from high revenue projections written on a whiteboard. It comes from killing old tolerations once and for all so your team actually enters the next year with a clean slate.
