Our leadership team offsites keep devolving into personal grievances and historical blame sessions instead of strategic planning. How do we structure offsite ground rules and facilitation so the room stays focused on future traction rather than past resentment?
Offsites devolve into finger-pointing when there is no shared framework for addressing root causes. When leadership teams lack a structured process to resolve friction, an offsite feels like the only open mic they get all quarter, so every past grudge spills out.
To fix this, separate structural planning from historical grievance airing. Before the offsite, establish strict ground rules: no backward-looking critiques unless they directly inform a forward-looking decision. Frame the session around the EOS® tools: reviewing the V/TO®, evaluating Scorecard performance, and building quarterly Rocks.
When legacy conflicts resurface, force them directly into the IDS® (Identify, Discuss, Solve) track on your Issues List. Do not let leaders trade vague complaints. Make the person raising the issue state the exact business impact in one sentence. Define whether the issue is a process failure, an Accountability Chart gray area, or a People Analyzer issue.
Once the root cause is named, move immediately from discussion to solving. Assign a single owner and an action item with a seven-day deadline. If personal friction between two leaders cannot be resolved through process or seat clarity, address it privately outside the room. The offsite exists to create traction for the enterprise, not to host open-ended therapy sessions.
