Our leadership team consistently misses the 90% To-Do completion standard because we are overloaded with operational tasks. How do we separate real overload from poor personal time management during our review?

When your weekly To-Do List completion rate drops below ninety percent, the default excuse is almost always operational overload. Leaders claim they are too busy dealing with daily fires to complete their tasks. You must separate genuine capacity issues from poor time management and lack of discipline.

Start by looking at how your To-Dos are written. They must be realistic weekly tasks, not quarterly Rocks in disguise. If a To-Do cannot be completed in less than seven days, it is too big. Break it down into a smaller, bite-sized action item.

Next, look at the scheduling. If a leader misses their To-Dos two weeks in a row, the Integrator must move this pattern to the Issues List for IDS®. During the discussion, do not accept generic excuses. Ask the leader to show you their calendar. Often, you will find they are not blocking out dedicated time for their Rocks and To-Dos.

If their calendar is truly packed with urgent operational tasks, you have a structural structure issue. They may be trapped in the wrong seat on your Accountability Chart, or they lack the support to delegate tactical work. Solve the structural constraint instead of letting the ninety percent execution standard slide.
