When a metric is red on our Level 10 Meeting™ Scorecard, we immediately assign a weekly To-Do to fix it, but these quick-fix tasks are cluttering our list and failing to address the systemic issue. How do we separate weekly action items from deeper root-cause issues?
Assigning a rapid-fire To-Do for every red Scorecard metric is a classic sign of reactive management. It results in a cluttered weekly To-Do list full of band-aid tasks that do not solve the underlying problem, ultimately dragging your completion rate below the 90% standard.
You must apply the EOS Memo on 6 Compartments framework to filter these items correctly. A red Scorecard metric is an issue, not an automatic To-Do.
When a weekly metric is red, it must be dropped straight down to the short-term Issues List. Do not create a To-Do yet.
During the IDS® portion of your Level 10 Meeting™, look at the red metric. Identify whether this is a simple, one-week fix or a systemic issue.
If it is a simple fix, like sending a missing report, then create a single, clear To-Do.
If it is a deeper systemic issue, like a broken sales pipeline, a one-week To-Do will not solve it. You need to discuss it and decide if it requires a larger initiative, such as a quarterly Rock, or if it needs to be parked on the Long-Term Issues List for your next quarterly planning session.
By routing red numbers through IDS® instead of leaping to immediate tasks, you keep your weekly To-Do list clean and focused only on highly achievable, short-term actions.
