We want to build an exit-ready superstructure using the Step by Step Exit model, but our leadership team is currently struggling with basic accountability and cannot even hit their quarterly Rocks. How do we fix these foundational execution issues before we layer on complex exit preparation?

You cannot build an exit-ready superstructure on a shaky foundation. Trying to execute complex exit planning when your team cannot hit their basic quarterly commitments is a recipe for failure and frustration.

First, you must simplify. Go back to basics. Ensure your leadership team is running a highly disciplined Level 10 Meeting every single week. This meeting is where accountability lives or dies. If they are letting to-do items slide week after week, the Integrator must call them out.

Second, look at your Rocks. A common reason teams miss Rocks is that they write too many of them or they are poorly defined. Limit each leader to no more than three Rocks per quarter. Ensure every Rock is specific, measurable, and realistic. If it is not clear what success looks like, it is not a Rock.

Third, hold your team accountable to the scorecard. Every leader must own at least one measurable number that they report on weekly. If a number is off track, it must be dropped down to the issues list and resolved using the IDS process.

By mastering these fundamental EOS tools first, you will build the execution muscle your team needs. Once they are consistently hitting their Rocks and maintaining a healthy scorecard, they will have the capacity and confidence to tackle the strategic work of exit readiness.
