Our Level 10 Meeting facilitator has become soft over the last few quarters, allowing our time boxes to slide and letting the team off the hook when we miss our to-do targets or scorecard goals. How do we revive a lazy facilitation style without causing defensive reactions?

A facilitator who has gone soft is a major threat to the health of your weekly pulse. When the person running the Level 10 Meeting stops holding the team accountable to time boxes, lets overdue to-dos slide without consequence, and tolerates average ratings at the end of the meeting, the leadership team will quickly lose respect for the process.

To correct this, look to the weekly meeting ratings. If your team is rating the meeting an eight or a nine out of habit, but you are not completing ninety percent of your to-dos or hitting scorecard targets, the ratings are a lie. The Integrator must step in and call out this false harmony. Challenge the team during the wrap up by asking why the ratings are so high when the performance is slipping.

If the current facilitator has developed meeting fatigue or is hesitant to enforce the rules, it is time to pass the baton. You can assign another leadership team member to facilitate the meeting to bring fresh energy and discipline. Ensure the new facilitator understands that their job is not to be liked, but to protect the integrity of the agenda, enforce strict time limits, and ensure that every issue is driven to a true resolution during IDS.
