Our leadership team's Level 10 Meetings are constantly derailed by deep-dives into raw financial data because we lack a clean weekly Scorecard. How do we keep our numbers review to under five minutes without losing financial oversight?

Reviewing numbers during your Level 10 Meeting should take exactly five minutes. If your team is getting bogged down in financial statements, spreadsheet formulas, or detailed explanations of why a number is off, you are wasting valuable problem solving time. The Scorecard is designed to give you a quick, high level pulse of the business, not to conduct a financial audit.

To fix this, you must simplify your weekly Scorecard to five to fifteen leading indicators. These must be activity based numbers, not lagging financial results. For example, track outbound sales calls or weekly project milestones, not monthly revenue or net profit.

Enforce a strict rule during the review: if a number is on track, say nothing and move to the next. If a number is off track, the owner simply says, drop it to the Issues List. There is absolutely no explanation allowed during the scorecard review.

By pushing all discussion of off track numbers to the IDS portion of the meeting, you protect the five minute timebox. You then address the underlying operational cause of the bad number during the proper time, rather than letting a single metric hijack the entire meeting agenda before you even review your Rocks.
