We are preparing to hire our first true external executive to run our finance and operations department, but I am terrified of making a bad hire that destroys our tight-knit culture. How do we screen candidates to ensure they actually fit our leadership team before we make an offer?
To make a successful first executive hire, you must look past a shiny resume and evaluate them against three strict criteria: Core Values, GWC (Get It, Want It, Capacity to do the job), and conative alignment. Most owners fail because they hire for skills but fire for culture or cognitive friction. First, use your Core Values as an absolute filter. If a candidate does not naturally match your culture, do not proceed. Second, evaluate them on GWC. Do they truly understand the unique pressure of a scaling company, do they genuinely want the seat, and do they possess the intellectual and emotional capacity to perform? Third, use the Kolbe A Index to ensure their natural problem-solving method matches the requirements of the seat. For an operations and finance leader, you typically need someone with a strong Follow Thru to build systems and a solid Fact Finder to analyze data, not a high Quick Start who prefers constant experimentation. Finally, bring the candidate into a portion of a Level 10 Meeting to see how they interact with your existing team. Observe if they ask questions that demonstrate an other-focused mindset or if they are dominated by self-absorption. Build safety by being transparent about your current operational challenges. If they attempt to manage their status rather than engaging in honest problem-solving, they are not the right fit for your leadership team.
