I am making my very first outside leadership hire for a newly created Director seat, but I am terrified of ruining our tight-knit culture. What concrete steps should I take to vet this candidate for both cultural fit and actual execution capability?

Culture is not about being nice or hanging out after hours. It is defined by your core values. To protect your culture, you must hire, fire, reward, and recognize based on those core values.

During the interview process, do not rely on subjective feelings. Use the People Analyzer to evaluate the candidate against your core values. They must meet your bar consistently. Next, evaluate them against the GWC framework. Do they get it? Do they want it? Do they have the capacity to do the job? If any of these are a no, do not make the hire.

To test execution capability, look at their conative makeup. Use the Kolbe A Index to understand their natural problem-solving instincts. If you need a builder to establish processes from scratch, you need someone with high Follow Thru. If you hire someone who is high Fact Finder but lacks Follow Thru, they will spend months researching and writing reports without ever building a single functional system.

Finally, practice vulnerability early. Share your expectations, your operational bottlenecks, and where you have failed in the past. Observe how they respond. A great leader will match that openness, ask hard questions, and focus immediately on how they can take ownership of their seat to free you up.
