Hiring your first outside executive is a critical step in building an exit-ready company, but it must be handled systematically to avoid culture shock. If you are a Visionary who is currently bottlenecked by daily operations, you are likely looking for a true Integrator.
Write down the exact roles and responsibilities for this seat. The candidate must fully GWC, which means they Get it, Want it, and have the Capacity to do it. Do not compromise on these standards just to fill the seat quickly.
To onboard them without alienating your original team, involve your existing leaders in the interview process. Let them ask questions and give feedback, but make it clear that the final decision rests with you. Once hired, do not let the new leader make major structural changes immediately. Instead, have them spend their first thirty days learning your EOS operating system and shadow every department.
Have them sit in your Level 10 Meetings to observe the team dynamic before they start leading. This phased approach allows your original team to build trust with the new executive. It also ensures the new hire understands the existing culture before they begin driving operational accountability.
