The first ninety days of an EOS® implementation are critical because you are installing a new operating system while running your daily operations. The most common trap during this phase is trying to do too much at once.

First, limit your leadership team to three to five Rocks total for the quarter. It is better to complete three Rocks than to make progress on ten and finish none. Keep these initial Rocks simple and measurable.

Second, establish your weekly Level 10 Meeting™ and commit to it. Do not cancel this meeting because of client emergencies or busy schedules. This weekly meeting is the heartbeat of your execution.

Third, build your weekly Scorecard within the first thirty days. It does not need to be perfect. Focus on finding five to fifteen leading indicators that give you an accurate pulse on the business.

Focus entirely on building the habit of consistency rather than seeking immediate perfection. Your first Scorecard will look clumsy, your meetings might feel structured, and your Rocks might be slightly off. That is completely normal. Use this initial ninety-day run to build your execution muscle before your first Quarterly Collaborative session.
