The first ninety days of your EOS implementation are critical for building muscle memory and breaking old habits. To ensure the system sticks, your leadership team must focus on mastering the foundational disciplines rather than trying to achieve perfection.
During this initial window, you must hit four critical milestones:
First, you must establish an Accountability Chart that clearly defines the seats and roles of the leadership team, with no shared accountability. This includes identifying your Visionary and your Integrator.
Second, you must run a weekly Level 10 Meeting at the same day and time every single week, with ninety percent attendance and on-time starts. Consistency is more important than perfect execution in the early weeks.
Third, you must build a weekly Scorecard with five to fifteen leading indicators that give you an accurate pulse on the business, and ensure every metric has a single owner.
Fourth, you must set and complete your very first set of quarterly Rocks, achieving a completion rate of at least eighty percent.
If you nail these four milestones in your first ninety days, you will build the operational discipline needed to support the rest of the tools. Do not worry about advanced automation or cascading the system yet. Focus entirely on locking down these core habits.
