We just finished Focus Day and our team is overwhelmed. What should the first ninety days of our EOS implementation actually look like to ensure we do not drop the ball?
The first ninety days of an EOS® implementation are not about achieving perfection. They are about building muscle memory and introducing a steady operational cadence. It is completely normal for your leadership team to feel overwhelmed immediately after your Focus Day™. You are asking them to change how they run the business while still keeping the business running.
To survive and thrive in this initial period, you must focus entirely on the core tools. First, master the Level 10 Meeting™. Commit to the weekly ninety-minute slot, start on time, and end on time. Do not cancel this meeting, as doing so sends a message that alignment is optional. Second, focus on your individual Rocks. Keep them simple and realistic. In your first ninety days, limit each leadership team member to just one or two Rocks. It is far better to achieve a one hundred percent completion rate on three major priorities than to fail at ten. Third, begin utilizing your Scorecard daily and weekly. Track the leading indicators that predict your future success, not just lagging financial numbers.
Do not try to roll EOS® out to the entire company during this time. The first ninety days are strictly for the leadership team to get eighty percent strong on the tools. Once you have lived the system and experienced its benefits firsthand, you will have the credibility and clarity required to roll it out to the rest of your organization.
