We are a founder-led business trying to make our first major leadership team hire to step out of the daily grind, but I am struggling to let go of control and do not know how to define this first seat without breaking our existing momentum. How do we structure this first hire?

To make your first real leadership hire, you must stop hiring in your own image. Founders often look for a clone of themselves, which only creates duplicate effort and confusion. Instead, start with your Accountability Chart. Lay out the major functions of your business: sales, operations, and finance. Identify which of these functions you are currently running poorly or which ones drain your energy. This is your target seat. Use the GWC framework to clearly define what success looks like in this role. The person must get it, want it, and have the capacity to do it. You must also prepare your organization for this change. Cracks at the leadership level appear as canyons to the rest of the organization, so your alignment is critical. When onboarding this new leader, do not micromanage them. Give them clear, measurable Rocks and track their progress weekly on your Scorecard. Let them run their department and make decisions within their defined seat. This is the first step toward building an exit-ready superstructure. By stepping out of this seat, you free up your own time to focus on the strategic direction of the company while proving to potential buyers that the business can operate successfully without you at the center of every daily decision.
